My first appraisal chat

From the perspective of middle management. Actually, a bit unsure if I should even talk about this here but heck it. Filter a bit lor.
To be honest I don't know how to do this. It's my first time, and I have only gone through it once back when I first joined and was too green to be ranked. There hadn't been such sessions for the next two years for various reasons, but I was kind of keen to restart the, uh, tradition. Considering its about a year since I took over (including that unofficial period) so I see it as a chance to wrap up the year and have a chat with them, give some feedback, take back some feedback if they don't mind sharing. And I do feel like those that didn't measure up deserved to know why if they hadn't already.
And I remembered nothing from the performance management course I attended a couple of years back hahaha except for the fact that I should not be too confrontational and try to be a bit more positive, and try to let them reflect and realize rather than giving them the answers right away.
Knowing that the period is usually mid-March so I kind of start doing a bit of reflection prior to that whenever the mind is free - like in a middle of a boring flight hahahah. Or take a long bus ride. I felt that it's important for me to prepare well - not just reflecting on the past year but also planning the year ahead based on what I know and can control.
At this point I roughly know what score they are getting barring major changes (which I doubt there would be) so it kind of helps me to prepare too.
So when scores were released late Thursday, okay there were a couple of surprises. Slight change in game plan but good to go. Arranged for the session the next day but I could only fit in 15 minutes per person coz I booked the room late and I didn't want to wait another week before releasing it.
I suppose it went better than I expected. Negatives, I talked more than I planned to/should and still overran for almost everybody (and still forgot some points which I only remembered later). Probably partially because they were caught by surprise by the timing and to be honest most of them have never gone through this, either. And I didn't necessarily get feedback, not sure if they were holding back. Positives, everybody is pretty receptive to what I had to say and for those that I did have feedback, they could see where I was coming from. And the whole thing was amicable hahaha.
I still have one more to go (one of them was on a few days of leave during this period so I scheduled him for another day). But was still kind of relieved after the session. Happy about it even.
Another new experience! Maybe can check that off the list of things that I should learn. Heheh.
